The Problem Everyone Knows About

The same customer exists five times. Two systems disagree about a product's details. A merger doubles every list. When master data drifts, every downstream system inherits the confusion — and no amount of reporting or AI can fix data that was wrong at the source.

This half is well understood, and the tooling for it is mature. Match the records, merge them under survivorship rules, syndicate one trusted version back out. We do this work and we are good at it.

The Problem That Shows Up Later

Once the records are clean, a harder one arrives, and it is the one nobody sells a product for: the same clean entity has to roll up more than one way at the same time. Finance needs last year's legal-entity structure to close the books. The commercial organization needs this year's territory structure to pay commissions. An acquisition lands and moves both. A single "correct" hierarchy is a decision to be wrong for everyone except whoever won the argument in the requirements meeting.

So the structure gets restructured, correctly, and every comparative sitting above it quietly moves. Nothing errors. The close still lands. The numbers just stop agreeing with last year's, and by the time anyone can name which change did it, the change is eleven months old.

The answer is not a better single model. It is a de-duplicated core plus a flexible relationship layer — one truth, many legitimate lenses. Entities are mastered once. The ways an organization needs to see them are modelled as relationships that can differ, overlap, and change on their own timelines without anybody having to declare one of them the loser.

Every vendor sells you the capability to model your hierarchies. Not one ships the test that fails the build when last year's numbers stop tying out.

The platform is rarely the gap. Yours can almost certainly represent the structure you need, and somebody has already modelled it competently. What no platform ships is enforcement — a check that runs on every change, knows what the prior period's rollups were supposed to be, and refuses the change that silently breaks them. Without it, structural drift is not an incident anyone gets paged for. It is something you find out about in a variance.
