Governing Master Data Across Two Regulatory Regimes

Global Consumer-Goods Manufacturer

Context. A global consumer-goods manufacturer ran its enterprise master data on a Profisee platform that had been heavily customized over many years — a large, intricate environment layered with bespoke logic, operating across European and U.S. markets whose data-protection obligations are real and sometimes conflicting. New data had to be brought in and mastered correctly without disturbing a system the business depended on daily. The work was to bring order and governance to that environment: classify and control the data properly, integrate new sources safely, and reconstruct how it all actually worked — on a live, business-critical system that couldn't be paused.

The Stakes. The master record is the single point every downstream report, integration, and decision trusts — and for a manufacturer operating under two regulatory regimes, getting classification and control right isn't optional; it is a compliance precondition on two continents. In any heavily customized master-data estate, the real risk isn't the error you can see — it is the invisible one that disciplined classification and documentation exist to keep out. Getting that discipline right is what keeps a system trustworthy while it keeps running.

The Challenge. Impose real data governance and classification on a large, heavily customized master-data estate; integrate new data sources safely and correctly; rebuild the understanding that no one still held; and do it across two regulatory regimes without disrupting a live, business-critical operation.

Three variant records of the same entity matched and merged by survivorship rules into one gold golden record, then syndicated back out to downstream systems.
Many messy records, one golden record.

Our Approach.

  • Classified the data first. Opened the engagement by classifying every data element by sensitivity — public, private, confidential, PII, proprietary — so governance and access could rest on an accurate, security-aware picture of what the data actually was.
  • Reconstructed the map. Reverse-engineered a large, heavily customized environment whose original authors were long gone, and documented a coherent, end-to-end integration methodology across a complex enterprise data path — turning undocumented, tribal knowledge into something the team could follow.
  • Integrated new sources safely. Brought new data sources into the master with classification built in from the start, extending a fragile system without destabilizing it.
  • Automated the discipline. Built auto-documentation and auto-classification tooling so understanding and control kept pace as the estate grew, instead of decaying again.
  • Left the team stronger. Trained several team members on the system — rebuilding the understanding needed to run and extend it — and kept a complex, business-critical program moving throughout.

The Outcome. A master-data estate finally classified and governed to a real security standard, extended with new sources safely, and now documented and understood by the team that runs it. A fragile, business-critical system kept running and made safer and more transparent to operate, with the knowledge to maintain it rebuilt in-house.

Discipline you can measure. Auto-classification tooling cut the time to bring a new source under proper security classification from weeks to days, and reverse-engineered documentation with standardized procedures cut debugging time on the heavily customized layer by over 80%. Half a dozen new global-supplier sources were onboarded into the Profisee master with sensitivity classification built in, and every data element across the estate was classified so governance could rest on what the data actually was.

What It Demonstrates. The ability to step into a genuinely difficult, undocumented master-data environment, understand it faster than anyone expected, and bring real classification, governance, and discipline to it — safely, on a live system, and in a way the client's own team could carry forward.
